What Actually Happens on a Sake Brewery Tour?

A sake brewery tour is mostly a walk through a cold, quiet building in which almost nothing appears to be happening — and that is the point. What you are being shown is a managed microbial environment, so the interesting parts are the ones you are asked not to touch, not to breathe on, and in one famous case, not to have eaten for breakfast. Go between October and March and you will meet steaming rice, a warm room full of koji and tanks in mid-ferment; go in August and you will meet very clean, very empty tanks.

The season decides what you see

Sake was traditionally made in the cold months, and the industry still keeps time that way. Japan’s National Tax Agency counts production not by calendar year but by brewing year — BY2024, for example, means 1 July 2024 to 30 June 2025 (National Tax Agency, 2026). A fiscal calendar that begins in July is a fossil of a craft that started in autumn and finished in spring: it cuts the year at the one moment when nothing is fermenting.

This matters more than any other piece of trip planning. A brewery visit in high summer is a visit to an empty theatre. The building, the tanks, the wooden tools and the shop are all still there, and a good guide can still make it worth your afternoon, but the process itself is not running. If seeing sake actually being made is the reason you are going, aim for the winter, and ask when you book rather than assuming.

The rooms you walk through, in order

Most tours follow the production line, which means you are walking through the sequence rather than a museum. It helps enormously to know what each room is for before you arrive, because the guide will move quickly and the vocabulary is dense. Rice washing and steaming. Loud, wet, early. Rice is washed, soaked to a target water uptake, then steamed rather than boiled. If you are on a morning tour in season, this is the part with the most visible human effort.

The 麹室 (kōji-muro), or koji room. Warm, humid, usually lined with cedar, and the one room you are most likely to be shown only from the doorway. Here steamed rice is inoculated with Aspergillus oryzae and cultured for roughly 40 to 50 hours (Sato, 2015) — which means the work does not stop overnight. For top-grade sake, breweries still culture koji in shallow cedar trays called 麹蓋 (kōji-buta), a few kilograms at a time, because small batches are easier to keep at an even temperature. Koji is the reason sake exists at all, and there is an old brewing proverb that ranks the work accordingly: 一麹、二酛、三もろみ — first koji, second the starter, third the main mash.

The 酒母 (shubo) room. Small tanks, sharp smell, a lot of thermometers. This is the yeast starter. A 生酛 (kimoto) or 山廃 (yamahai) starter takes about a month to build; the modern 速醸 (sokujō) method, which adds lactic acid at the start instead of waiting for it to arrive, takes half that or less (Sato, 2015). If a brewery makes kimoto, this is the room they will want to talk about.

The moromi tanks. Tall, open at the top, and often the only place you will hear the sake. Stand close and there is a faint continuous fizz. This is where sake does its one genuinely unusual trick: the koji is still converting starch to sugar while the yeast is already converting sugar to alcohol, in the same tank at the same time.

The press. Either a horizontal machine or, for small lots, cotton bags. Straightforward to look at, and the last point at which what is in the tank is not yet legally sake.

Why you may be asked about breakfast

Many breweries ask visitors not to eat 納豆 (nattō, fermented soybeans) before a tour, and some ask about yoghurt and other live-culture foods too. Visitors tend to file this under charming local superstition. It is not.

Koji-making is an open solid-state culture: warm, humid, rich in starch, sitting in trays in a room that people walk into. Nothing about it is sterile, and it is not supposed to be — it is supposed to be selectively hospitable, to one mold and nothing else. In sake brewing, apart from the lactic acid bacteria deliberately encouraged in kimoto-style starters, bacteria are treated as contaminants across the board (Sato, 2015). The brewery’s entire craft is a long argument about which organisms get to be there, and a guest who has just eaten a bowl of vigorous bacteria is, briefly, a variable.

The nattō question is the most informative thing that happens on a brewery tour, because it is the moment the building stops being a picturesque wooden barn and becomes what it actually is: a culture facility that has been running exclusion protocols for four hundred years without a microscope. Wine and beer have contamination rules too. Sake’s are stricter and stranger because sake asks a mold, a yeast and sometimes a lactic bacterium to work in sequence in the same building — and every one of those invitations is also an opening.

Practices vary. Plenty of modern breweries, built in stainless steel and resin with tighter environmental control, are relaxed about it. Ask rather than assume, and if they do ask you to skip the nattō, understand that you are being told something real about how the place works.

The people, and why the job titles come up so often

You will hear two words repeatedly. The 杜氏 (tōji) is the head brewer, responsible for the whole production decision-making; the 蔵人 (kurabito) are the brewery workers who carry it out. UNESCO inscribed traditional koji-based sake-making on its Representative List of the Intangible Cultural Heritage of Humanity in 2024, and the listing describes the craft as transmitted primarily through apprenticeship, led by the tōji (UNESCO, 2024).

The same listing notes something that surprises most visitors: sake was originally made only by women, and men entered the work as demand grew. Today the craft is open to all genders. If you have absorbed the image of sake brewing as an unbroken line of men in white coats, the official record disagrees with you. The role itself has changed a great deal in the past few decades, which we cover in who the tōji actually is.

How small the industry actually is

Standing in a brewery, it is easy to assume you are looking at one of thousands of interchangeable operations. You are not. In BY2024 — 1 July 2024 to 30 June 2025 — 1,104 premises in Japan reported actually producing sake, down from 1,117 the year before, and total production came to 285,636 kL, a fall of 6.2 per cent year on year (National Tax Agency, 2026).

For scale, that is fewer producing premises than there are wineries in a single mid-sized European region. The brewery you are visiting is very likely a family business with a couple of dozen staff, and the person pouring your tasting may well have washed the rice.

The tasting, and the thing nobody warns you about

Most tours end at a counter with a flight of three to six sakes, and this is where brewery visits genuinely beat a shop. Breweries routinely pour things that never leave the prefecture: unpasteurized namazake that is difficult to ship, the current season’s new pressing, tank samples, sometimes an older bottle from the back. If you buy one thing, buy the thing you cannot get at home rather than the flagship.

Now the warning, and this is the doctor talking. Japanese breweries are often rural, and hire cars are the obvious way to reach them. Article 65(1) of the Road Traffic Act prohibits driving with alcohol in the body at all, and the criminal penalty attaches at or above 0.15 mg of alcohol per liter of breath — up to three years’ imprisonment or a fine of ¥500,000, rising to five years and ¥1,000,000 for driving while intoxicated (Ministry of Justice of Japan, Road Traffic Act art. 65). There is no polite one-glass allowance. Take the train, book a taxi, or nominate a driver who does not taste — breweries are entirely used to this and will usually offer the non-drinker water, tea and the same explanation.

Four questions worth asking

Guides field the same three questions all day. These get you somewhere else.

  • Where does your water come from? Nearly every brewery has a specific answer, and its mineral content shapes how the ferment behaves.
  • Which rice, and how far away is it grown? This tells you more about the brewery’s priorities than any polishing figure.
  • What have you changed in the last five years? The honest answers — a new starter method, a temperature change, an export market — are the interesting ones.
  • What do you drink at home? Almost always a different answer from what is on the tasting sheet.

Frequently asked questions

When is the best time of year for a sake brewery tour?

Roughly October to March, if you want to see production running. Sake’s brewing year runs 1 July to 30 June precisely because the traditional season sits in the cold months, so a summer visit typically means empty tanks. Tours still run year-round; confirm what will be operating when you book.

Do I really have to avoid nattō before visiting?

If the brewery asks, yes — treat it as a working condition rather than folklore. Outside the lactic acid bacteria deliberately used in kimoto-style starters, bacteria are contaminants in a sake brewery, and koji is cultured in an open, warm, humid room. Not every brewery asks, so check when you book.

Are sake brewery tours available in English?

Increasingly, though unevenly. Breweries in export-facing regions and near major cities are most likely to offer English tours or written guides; smaller rural breweries often welcome visitors but conduct everything in Japanese. Booking ahead is normal either way, and many small breweries take visitors only by appointment.

Can I drive to a brewery tasting?

Drive there, but do not taste. Japan’s breath-alcohol threshold is 0.15 mg/L and enforcement is strict, with imprisonment among the possible penalties. Plan for a train, a taxi or a non-drinking driver.

Is a brewery tour worth it if I do not know much about sake?

Yes, arguably more so. A brewery makes the process physical in a way no tasting note manages: you can smell the koji room and hear the tank. Reading up on the five production stages beforehand roughly doubles what you take away, because the guide will otherwise spend most of the tour on vocabulary.
